Why does adding automation not fix a broken system?#
Automation amplifies whatever system it lands in. Where intent is clear and results are checked, it speeds things up. Where they are not, it produces unchecked work faster, which is worse than slow. MIT NANDA's much-quoted 2025 finding that 95% of organisations see no return from generative AI pilots, a self-reported measure, is often read as the tools failing. How do you tell substitution from change?#
Look at what moved. If the tools changed and the handoffs, approvals and decision rights did not, nothing structural happened and the constraint is where it was.
Tooling substitution explains much of the AI productivity paradox: real individual gains that never reach delivery, because AI adoption landed on the part of the system that was never slow. An AI native transformation starts from the flow.
