Why does absorption become the constraint?#
Each step AI speeds up moves the bottleneck downstream, a pattern called constraint migration. For an organisation that has made building cheap, absorption is likely to be the last stop. Customers learn new workflows at human speed. Support teams need to understand what shipped before they can answer questions about it. Regulators work to their own calendar. None of those clocks run faster because a coding agent finished in an afternoon.
In Prosci's change management research, more than 73% of respondents said their organisations were near, at or beyond change saturation, and agents only add to the flow.
What happens to change nobody can absorb?#
Unabsorbed change becomes inventory. A feature customers never adopt still has to be secured, supported and eventually removed, so it carries cost without the outcome that justified it, and change fatigue lands on the people expected to keep up.
Research on absorptive capacity shows it grows with prior related knowledge, so it can be built on purpose. AI native organisations plan absorption alongside delivery: fewer, better-sequenced releases, each with a declared outcome check.
