Most Organizations Are Approaching AI the Wrong Way
Artificial intelligence is transforming how software and digital systems are built. Yet many organizations are repeating the same mistake they made during the Cloud Native shift — treating AI as a tool upgrade instead of the paradigm shift it truly represents. Instead of redesigning architectures, teams, and operating models for an AI-driven world, many companies are simply adding AI on top of legacy systems.
Immature AI Tooling
AI tools are evolving rapidly, and the ecosystem is still developing.
No Established Best Practices
Clear frameworks for building AI-native systems are still emerging.
Massive AI Skills Gap
Organizations struggle to find talent skilled in AI systems.
Outdated Dev Frameworks
Agile and Scrum were built for slower development cycles.
The “Time Reversal”
AI can generate, test, and deploy code in hours, shifting the bottleneck to human validation.
Organizations that wait too long to adapt often fall into Strategic Inertia — reacting only when competitive pressure forces change, leading to rushed, expensive, and insufficient responses.
This book introduces a pattern-based framework for transformation, identifying dozens of patterns, pitfalls, and anti-patterns that give technology leaders a shared language to understand change and guide their organizations toward the AI Native future.
What’s Inside the Book, Key Takeaways

The Waves of Innovation
Learn to identify where your organization is on the technology curve — from the declining legacy wave to the maturing current wave and the emerging next wave. The book includes a visual model showing how waves of innovation (Waterfall → Cloud Native → AI Native) emerge, mature, and give way to new paradigms.

The Six Modes of Operation
Master the six operational modes required to navigate the journey between waves: Pioneering, Bootstrapping, Scaling, Optimizing, Innovating, and Retiring. The book provides a step-by-step transformation journey built on these modes.
A Pattern Language for Transformation
119 named patterns, pitfalls, and anti-patterns — a shared vocabulary for discussing complex organizational and technological shifts. Patterns like "Strategic Inertia," "Cargo Cult Adoption," "Incremental Facade," "Time Reversal," and many more give your team a language to identify what's working, what's failing, and what to do about it.
The AI Native Paradigm
Understand what AI Native actually means: AI as the intrinsic core of systems, not an add-on. The book covers model-centric architectures, agentic architectures, self-evolving systems, the "time reversal" (where AI builds fast and humans focus on intent, ethics, and validation), and what future development methodologies might look like.
Real-World Case Studies
Learn from organizations that have successfully navigated these transformations — including detailed case studies showing how pattern-based strategies played out in practice across multiple "waves" of change.
The "Time Reversal"
For decades, planning was quick and building was slow. AI flips this. When AI can code, test, and deploy in hours, the bottleneck shifts to the thinking work — defining intent, setting constraints, ensuring ethics, and validating output. The book explores what this means for teams, processes, and leadership.

Turn the Book into a Team Workshop
The book’s 119 transformation patterns have been turned into a physical and digital Pattern Cards deck, designed to help teams apply the book’s ideas in real workshops.
Instead of keeping strategy on the page, teams can use the cards to map their current state, identify patterns and anti-patterns, and plan their transformation journey together.
It’s a practical way to take the book off the shelf and into the workshop.

Not another 'AI will change everything' story — but: how do you actually get AI working in your organisation? I closed the evening with lots of energy to make AI transformations even more concrete: start small, measure sharply, scale where it works.

Assess Your AI Native Readiness
The AI Native Assessment is an interactive tool built from the frameworks and concepts explored in the book. It helps organizations evaluate their readiness for the shift from Cloud Native to AI Native systems, identifying where they stand and what steps come next.
By applying the book’s transformation models and patterns, the assessment provides a quick way to understand your organization’s current maturity and the challenges ahead. It’s a practical way to move from theory to action and begin preparing for the next wave of innovation.

Meet the Authors Behind the Book

Pini Reznik is the CEO and co-founder of re:cinq, where he helps organizations build dependable, AI-ready cloud platforms and the operating models to run them. A former software engineer, he co-founded a Cloud Native consultancy in 2014 and grew it to 120 people over the following decade. He has since led transformation programs across industries—from platform engineering and SRE practices to Team Topologies and change management—working with global enterprises including Adidas, Shell, Inditex, and Siemens. Pini co-authored the O'Reilly book Cloud Native Transformation: Practical Patterns for Innovation and has been documenting engineering and organizational design patterns since 2018.

Michael Müller has spent more than 20 years operating at the forefront of the cloud revolution, building a career on navigating complete technological paradigm shifts from inception to maturity. His senior leadership roles were defined by steering organizations through the complexities of technology transitions—including designing and overseeing the multi-year engineer training programme for Adidas that enabled their organisation-wide Cloud Native transformation. As a leading member of the early Cloud Native community, Michael was part of the group that defined the Cloud Native Computing Foundation's certifications and syllabi for Kubernetes administration and application development. He was a lecturer at Lucerne University for six years, teaching DevOps principles and practices.

The Cloud Native Transformation Sequel
From Cloud Native to AI Native builds on the foundations established in Cloud Native Transformation: Practical Patterns for Innovation, published by O’Reilly in 2019.
That book guided organizations through the Cloud Native shift, showing transformation requires changes beyond just new tools.
Now, as many companies have reached Cloud Native maturity, a new technological wave is emerging: AI Native. This book continues that journey helping technology leaders understand the next paradigm shift and prepare their organizations for the transformation ahead.
